Overlay or Replacement? How to Read a Worcester Driveway
This is the single most expensive decision a homeowner makes about a driveway, and it is the one contractors most often get wrong in their own favour. An overlay and a replacement can differ by several times in price. Here is how to work out which one you actually have.

The question is not how it looks
A driveway can look terrible and need nothing more than a new surface. It can also look acceptable and be structurally finished. Appearance tells you about the top half inch. The decision is about what is under it.
The useful question is whether the failure is in the surface or in the base. Surface failure is oxidation, fading to grey, hairline cracking spread evenly across the whole area, and a rough dried out texture. That is asphalt aging normally, and an overlay or resurface handles it. Base failure is different in kind, not degree.
Four signs the base has gone
The first is alligator cracking, a network of connected cracks in a pattern like reptile skin. That is not surface aging, it is the base flexing under load and the asphalt breaking up because it has nothing solid to sit on.
The second is movement. Stand on a suspect area while somebody drives a car slowly over it and watch. If the surface visibly deflects, the base is not supporting it.
The third is a pothole that keeps coming back in the same place after being patched. That is the base telling you it has failed there and no amount of surface material will change it.
The fourth is a section that has sunk lower than the surrounding drive. Something under that area has either compressed or washed out.
Why Worcester driveways fail early
Two local factors do most of the damage here. The first is the hills. A great many Worcester driveways are cut into slope, and if the pitch runs toward the house or the drive collects runoff from above, water ends up under the asphalt rather than off it.
The second is the freeze-thaw cycle. Water in a crack in November freezes, expands, widens the crack, and the cycle repeats through March. On a triple-decker street in Vernon Hill or Main South, add plow scrape on a steep short drive and salt tracked up from the street and you have a driveway working hard to stay intact.
What an honest assessment looks like
A contractor should be able to explain which of the two you have and point at the evidence. If somebody quotes a full replacement without walking the drive, or quotes an overlay on a surface with widespread alligator cracking, that is a reason to get another opinion.
One practical thing to ask for: the base depth written on the quote. A quote that says 'pave driveway' and one that specifies compacted base depth are not describing the same job, even when the prices look similar.

Can an overlay be done on a driveway with a few potholes?
Those areas need cutting out and rebuilding first. An overlay laid straight across a pothole fails there again quickly, because the base underneath is what failed in the first place. A handful of localized repairs plus an overlay is a common and perfectly sound combination.
How much life does an overlay add?
On a driveway with a genuinely sound base, a properly done overlay gives you many years of additional service. On a driveway with a compromised base it can start cracking within a couple of years along the same lines the old surface did, which is exactly why the assessment matters more than the work.
